Engineering, Purchase, Implementation and Start-up of New Production Lines
In Roye (80), Saint Louis Sucre has a site specializing in sugar packaging. The company belongs to the German group Züdzucker, the largest sugar company in the world.
In 2016, the group decided to increase its production capacity. I was responsible for this project from the draft project until it was put into operation.
Given the scope of the work, I set up a project committee with batch bearers responsible for their sub-projects. Almost 150 people intervened at different times on this project.
It is therefore decided to invest in 2 new sugar packaging lines and 1 repackaging (boxing of bundles).
Two generations of them are already on the site. However, feedback from the exploitation of these lines suggests that it is possible to optimize them.
Analysis and testing are carried out in order to list all the improvements that would make the lines more reliable or more efficient, but also shorten them to simplify their implementation and make them more energy efficient (-15% in the end).
For example, the scope of purchase of lines formerly entirely entrusted to the main supplier is reduced to its area of expertise and line specifications are aligned with the research work carried out for the project. The other elements of lines are entrusted to experienced experts in their respective fields.
After the manufacture of the lines in Turkey and at the various suppliers, they were assembled and tested according to a predefined test program. The drivers were trained for these tests. They are the future operators of the lines.
